Every Knull deployment runs through six stages. Each has a purpose, a named split of responsibilities, and an explicit exit before the next begins.
Principle
Nothing is quoted or scheduled before the site has been assessed. Dock locations, power and connectivity are site facts, and they set the plan.

Discovery
Weeks
Establish what the destination is trying to fix, and whether connected shopper mobility is the right instrument for it.
Exit criteria
A shared, written statement of the problem and the intended coverage.
Knull
- Structured session with operations and commercial stakeholders
- Review of the problem in the destination's own terms
- Early view of coverage: whole estate, one arm, one level
Operator
- Nominate an operational owner and a commercial owner
- Share footfall pattern and known pain points
- Confirm the areas in scope for assessment

Site assessment
On site
Replace assumptions with site facts before anything is designed, quoted or scheduled.
Exit criteria
A documented assessment: candidate dock locations, constraints and dependencies.
Knull
- Walk the estate: entrances, levels, dwell points, walking distances
- Assess candidate dock locations for power, connectivity and access
- Document servicing routes and storage
Operator
- Provide access, floor plans and any planned works
- Identify constraints on dock placement and installation windows
- Confirm landlord or tenant approvals required

Deployment design
Design cycle
Turn the assessment into a specific fleet, dock network and operating model.
Exit criteria
An agreed deployment design and a commercial proposal built from it.
Knull
- Fleet size and dock network proposal with placement rationale
- Operating model: redistribution, service and escalation ownership
- Measurement criteria proposed for the first phase
Operator
- Review and agree dock placement
- Confirm the operational split and named responsibilities
- Agree the measurement criteria before launch

Pilot or initial launch
Defined period
Put the service in front of real shoppers in a defined zone, under agreed measurement.
Exit criteria
A live service in the pilot zone, with data being recorded against the agreed criteria.
Knull
- Install docks and commission the fleet
- Brief the destination team on the console and exception workflow
- Monitor closely through the opening period
Operator
- Provide power and connectivity at agreed dock locations
- Support installation access and any wayfinding changes
- Run the day-to-day exception workflow

Operate and learn
Ongoing
Find out where the deployment design was right and where the destination behaves differently to expectation.
Exit criteria
A review against the agreed criteria, with specific adjustments identified.
Knull
- Review utilisation, dock pressure and service events with the operator
- Recommend dock or fleet adjustments based on observed behaviour
- Resolve issues raised through the console
Operator
- Work the exception list as part of normal operations
- Raise patterns the data does not capture
- Participate in scheduled reviews

Scale
Phased
Extend coverage on evidence rather than optimism.
Exit criteria
Coverage extended, with the operating model updated to match.
Knull
- Design the next phase using observed data, not the original estimate
- Phase installation around trading
- Update the operating model as coverage grows
Operator
- Confirm the next zones and the commercial structure for them
- Plan installation windows
- Fold the service into standard operating procedure
02Schedule
What actually determines the timeline.
We give an indicative schedule after assessment rather than a generic number here — because these four factors decide it.
Dock locations
Where docks can physically go, and who has to approve each position.
Power provision
Whether power exists at those positions or has to be brought to them.
Connectivity
Coverage at dock level, which is often different to coverage at concourse level.
Access windows
When installation can happen without disrupting trading.
